I’m writing this article from a hotel room in Nashville, TN. I've been here for a week, consulting on an exciting but challenging project. A few weeks ago, a venture capitalist friend from New York reached out to me. He had purchased a company earlier this year, a $20 million-a-year operation that installs fiber optic lines for G-Fiber, and he wanted my help turning it around. While I’ll share more about this adventure soon, today’s story is about a secret weapon I’ve found invaluable in managing construction businesses: EOS.

Now, this company I’m working with has its fair share of problems—problems I have no doubt we’ll sort out. But they also have several strengths that I’d call their superpowers, and one of the biggest is their adoption of the Entrepreneurial Operating System (EOS). When I realized their management team was already using EOS, I was delighted. It’s rare to see such a solid framework in place, even in businesses of this size.

What Is EOS?

If you’re unfamiliar with EOS, let me break it down in construction terms. EOS is a management philosophy—a common language and structure—that acts as the glue holding an organization together. Think of it as your blueprint and laser level for running a business. It’s about setting a clear direction, aligning your team, and ensuring you’re on track to get there. EOS doesn’t answer every question—this is still construction, after all. Boots need to hit the ground, and people need to swing the hammers. But EOS ensures that everyone knows the "why," "what," and "how" before the work even begins.

At its core, EOS consists of six key components:

  1. Vision: Defining where your company is going and how you’ll get there.

  2. People: Making sure you have the right people in the right seats.

  3. Data: Using measurable numbers to gauge success and identify problems.

  4. Issues: A structured way to solve problems as they arise.

  5. Processes: Documenting and following core processes consistently.

  6. Traction: Maintaining discipline and accountability through regular meetings and goal-setting.

Why Use EOS in Your Construction Company?

Construction companies thrive on organization, communication, and execution—all things EOS enhances. I use EOS in every company I consult on operations, and most of the companies I own rely on it as well. It creates clarity and focus, which are critical in a field where confusion and delays can kill a project’s profitability.

EOS brings several key benefits to construction businesses:

  • Alignment: It gets everyone on the same page, from your project managers to your site superintendents.

  • Focus: It helps prioritize what truly matters, ensuring resources aren’t wasted on distractions.

  • Problem-Solving: Its Issues Solving Track (IDS) offers a clear method for tackling roadblocks.

It’s not magic, and it won’t replace hard work. But EOS provides the framework to ensure that work isn’t wasted.
